How a National Solar PV Installer Transformed Its Operations with Zoho CRM and Automation

Synopsis

A national solar PV installer partnered with Nexus Improvement to digitise its entire back office operation, beginning with a complete redesign of its sales process in Zoho CRM. What started as a CRM implementation quickly evolved into a business wide automation project, connecting sales, surveying, installations, documentation and commission management. By combining Zoho CRM, Zoho Forms, Zoho Flow and custom automation, the business significantly reduced manual administration, improved data quality and created a scalable platform to support continued growth.

The Challenge

  • The client relied on a mixture of manual processes and disconnected systems to manage customers from initial enquiry through to installation. As demand increased, these processes became difficult to manage, creating duplicated work, inconsistent data and limited visibility between departments.

  • Sales representatives needed structured qualification processes, survey teams required accurate scheduling information, and operations staff needed a reliable way to manage installation jobs and mandatory documentation. Duplicate enquiries from the same property also caused confusion, with multiple sales representatives occasionally quoting for the same address.

  • The business wanted a single connected platform that could support every stage of the customer journey while reducing administration and improving collaboration across departments.

About The Implementation

Designing a CRM Around the Business

The project began with a complete redesign of the sales process within Zoho CRM. Separate layouts were created for residential and commercial customers across Leads, Contacts, Deals and Properties. This allowed each division to capture the information relevant to its own sales process while maintaining a single CRM environment.

 

Lead qualification was standardised using Blueprints, ensuring every sales representative followed the same process and collected all required information before conversion. Leads could only progress when mandatory information had been captured, significantly improving data quality.

Improving Data Quality from the Start

Custom functions were developed to automatically validate and correctly format Irish Eircodes and telephone numbers, reducing errors and eliminating manual correction later in the sales process.

 

During lead conversion, another custom function automatically created or linked a dedicated Property record. Rather than duplicating address information across multiple customer records, each property became a unique record within the CRM, preventing duplicate addresses and creating a reliable foundation for future automation.

Creating a Complete Property History

The introduction of Property records provided long term value well beyond the initial sale. Staff could instantly view the property’s installation history, equipment already installed and identify opportunities to offer additional products such as EV chargers, battery storage or heat pumps.

 

This created a valuable customer profile that supports future marketing campaigns and ongoing customer engagement.

Creating a Complete Property History

The Deals module was extensively customised to simplify quotation creation. A bespoke pricing table was introduced, supported by Client Scripts that automatically pre populated information and dynamically filtered available products based on previous selections.

 

This reduced manual input, improved consistency and helped sales representatives produce accurate quotations more efficiently.

Automating Surveys and Installation Jobs

As the project evolved, the client requested dedicated Surveys and Jobs modules to manage pre installation surveys and installation work.

 

Workflow Rules automatically created these records when a deal reached the Closed Won stage. A sophisticated custom function coordinated the process by checking whether surveys or jobs already existed before creating new records.

 

Where an initial survey had already taken place before the sale, the automation automatically created the next required survey and incremented the survey number accordingly.

Intelligent Document Management

When creating new installation jobs, the automation also generated a structured folder hierarchy containing approximately twelve folders used to store mandatory project documentation.

 

If the job already existed, the existing folder structure was retrieved and linked instead of creating duplicates. The function then automatically connected the Deal, Survey and Job records, ensuring complete traceability across the installation lifecycle.

Keeping Departments in Sync

Additional workflow automations synchronised key information between related records. Changes such as installation dates and project status were automatically reflected wherever they were required, ensuring surveyors, installers and operations staff always had access to up to date information.

 

This removed duplicate data entry while improving visibility across departments.

Digitising Site Surveys

Zoho Forms were introduced to replace paper based survey processes. Surveyors could capture technical information, photographs and customer signatures digitally, with submitted forms synchronising directly to the relevant CRM records.

 

This eliminated manual data entry and ensured survey information was immediately available to the wider team.

Professional Quote Generation

The quotation process was further enhanced using Zoho Mail Merge. A custom button within the Deal record generated a professionally designed brochure style quotation as a PDF, which was automatically attached to the CRM record.

 

Careful optimisation ensured the generated documents remained high quality while keeping file sizes manageable.

Preventing Duplicate Enquiries

The client had experienced situations where different members of the same household submitted separate enquiries, sometimes resulting in multiple sales representatives preparing quotations for the same property.

 

A custom duplicate checking function used the property’s Eircode to identify these situations early, allowing staff to manage enquiries appropriately and eliminate duplicated effort.

Automating Commission Management

As the business continued to grow, a dedicated Commission module was introduced to manage sales representative payments.

 

Commission records were automatically created when customer deposits were received, with a Blueprint guiding approval, verification and payment. This provided management with complete visibility throughout the commission process.

Connecting the Website

The final stage of the project connected the company’s WordPress website to Zoho CRM using Zoho Flow.

 

New website enquiries are now automatically transferred into the CRM, allowing the sales team to begin qualification immediately without manual data entry.

An Ongoing Partnership

Although the original objective was to digitise the sales process, the project has grown into a long term partnership. New automations, enhancements and business improvements continue to be introduced as the client’s requirements evolve, ensuring the CRM remains aligned with the company’s ongoing growth.

The Results

The client now operates from a fully integrated digital platform that supports the complete customer journey from initial enquiry through to installation and beyond.

 

Lead qualification is consistent, data quality has improved significantly and duplicate records have been dramatically reduced. Automated creation of surveys, jobs and document structures has removed substantial administrative effort while ensuring mandatory processes are always followed.

 

The introduction of dedicated Property records has created valuable long term customer intelligence, enabling future marketing opportunities based on installed equipment and potential upgrades.

 

Sales quotations are generated professionally in minutes, survey information is captured digitally, commission payments are managed through structured approval processes and website enquiries flow directly into the CRM without manual input.
